Delegation mapping is a discipline of granularity and sequence. Granularity, because it classifies each step of a workflow individually rather than judging the workflow as one thing. Sequence, because the mapping happens before any redesign, so the classification can guide where each feature belongs. Two teams can adopt the same tool for the same process and get opposite results depending on whether they mapped step by step or delegated the whole thing at once. The mapping is what makes the difference.

Three classifications, one per step
Every step in a workflow receives exactly one of three labels. AI-appropriate means the step can be handled by Claude. Human-retained means the step stays with a person. The critical discipline is that the classification is per step, not per workflow. A contract-review process is not "an AI workflow" or "a human workflow"; it is a sequence in which extracting clauses might be AI-appropriate, drafting a redline collaborative, and signing the contract human-retained. Treating the whole thing as one classification is the first and most fundamental error, because it delegates or withholds steps wholesale without asking what each one actually needs. Map first, then redesign
The second discipline is sequence: the mapping comes before the redesign. You classify the steps first, and only then decide which features to embed where, because the classification is what tells you where a feature belongs. An AI-appropriate step that involves a calculation calls for code execution; a repeatable AI-appropriate procedure calls for a Skill; a human-retained step becomes an explicit review gate. None of those placement decisions can be made correctly until the steps have been mapped.
Inverting this order is a real failure mode. Teams sometimes start from the features they already like, a Skill they built, an integration they enjoy, and redesign the workflow around them, which is mapping the tool rather than the work. That skips the analysis entirely and bends the workflow to fit the features instead of fitting the features to the workflow. Mapping first keeps the logic in the right direction: understand each step, classify it, and let the classification drive the redesign. This map-first order is what the later step on embedding the right feature depends on.
What the CCAO-F exam trips candidates on
The exam tests two traps. The first is classifying an entire workflow as "AI" or "human" rather than mapping it step by step. A scenario may describe a team declaring a process "automated" wholesale; the credited reading is that each step should have been classified individually, because a real workflow mixes AI-appropriate, human-retained, and collaborative steps. The second trap is redesigning around the tool's favourite features before the steps have been mapped. The exam wants you to keep the order right: map the work first, then let the classification drive which features go where, rather than starting from a feature and reshaping the workflow to use it.
Both traps are about respecting the method's structure. Delegation mapping is granular and it is sequenced, per step, and map-before-redesign, and abandoning either the granularity or the sequence is how integrations go wrong.
Worked example
A team wants to bring Claude into their contract-review process. Their plan is: 'We already built a great clause-extraction Skill, so let's redesign the whole review around that Skill and let Claude run the process end to end.' Evaluate their approach against the delegation mapping method.
Their approach violates both disciplines of the method. First, they are treating the whole contract-review process as one thing to hand to Claude, "let Claude run the process end to end", rather than mapping it step by step. But contract review is not a single classification. Extracting clauses, flagging playbook departures, drafting a redline, approving each change, and signing the contract are different steps with very different natures, and lumping them into one "AI" decision is exactly the first trap. Some of those steps are AI-appropriate, but approving and signing are not, and a wholesale delegation blows past that.
Second, they are starting from a feature they like, the clause-extraction Skill, and redesigning the workflow around it. That is mapping the tool rather than the work, and it inverts the method's sequence. The Skill may well be the right feature for the extraction step, but that should be a conclusion of the mapping, not its premise. Leading with the feature skips the analysis that decides what each step actually needs.
The correct approach reverses both. Map the process step by step first, classifying each, extraction as AI-appropriate, redline drafting as collaborative, approval and signing as human-retained. Only then, with the map in hand, decide which feature belongs at each AI-appropriate step, at which point the clause-extraction Skill likely does fit the extraction step. Map first, per step, then redesign: that ordering is what keeps the high-accountability steps with a human and puts each feature where the work actually calls for it.
